Average transit time is a comfortable number. It smooths out the outliers, makes carrier performance look better than it is, and tells you almost nothing about what your worst-case customer experience actually looks like. p95 transit times exist to fix that.
What Is a p95 Transit Time?
p95 transit time is the transit duration that 95% of your shipments are delivered within. Put differently, it is the point at which only the slowest 5% of shipments still have not arrived.
If your p95 transit time on a specific lane is six days, it means 95 out of every 100 shipments on that lane arrive within six days. The remaining five take longer.
This is a fundamentally different measurement than average transit time. An average can look acceptable while hiding a tail of significantly delayed shipments that are generating customer complaints, support contacts, and lost repeat purchases.
Why Average Transit Time Misleads You
A carrier averaging three-day transit time on a specific lane sounds reasonable. But averages are pulled toward the middle. A batch of one-day deliveries can mask a consistent pattern of five and six-day outliers that customers are experiencing at a rate high enough to matter commercially.
p95 forces you to look at the tail rather than the middle. It answers a more operationally honest question: what is the worst transit time a customer is realistically going to experience on this lane, excluding only the most extreme edge cases?
That number is what customers remember. Not the average.
How p95 Transit Times Are Used
Lane-level benchmarking is the most common application. Pulling p95 by carrier, service level, origin, and destination zone gives you a realistic picture of where your carrier network is performing and where it is not.
A carrier with a strong average transit time but a high p95 on specific lanes has a consistency problem. That inconsistency is a customer experience risk that the average obscures completely.
Delivery promise setting is another application. If you are committing to delivery within a certain window at checkout, that promise should be grounded in p95 data rather than average transit time. Building promises around averages means approximately half your customers will receive their order after the promised date. Building promises around p95 means the vast majority of customers will see their order arrive on time or early.
Carrier comparison and routing decisions benefit from p95 data in the same way. Two carriers might have similar average transit times on a lane while having significantly different p95 values. The carrier with the tighter p95 is the more consistent performer and usually the better operational choice, even if the averages look comparable.
p95 and the Customer Experience Connection
The customers generating complaints and negative reviews are almost never the ones who received their order on time. They are in the tail. They are the five percent.
At meaningful order volumes, five percent is not a small number. At 1,000 shipments per month, a p95 transit time issue affects 50 customers every month who experienced a delivery significantly outside the expected window. Those customers are disproportionately likely to contact support, leave a review, and not reorder.
Managing p95 transit times is effectively managing the segment of customers most likely to churn.
What a Healthy p95 Looks Like
There is no universal benchmark because p95 varies by carrier, service level, and lane. The more useful exercise is establishing your own baseline by carrier and lane, tracking it over time, and treating meaningful degradation as a signal to investigate.
p95 values that are significantly above the carrier's stated service window are a clear indicator of inconsistency worth addressing either through a carrier conversation or a routing adjustment.
